Bench Cost Calculator

Bench Cost Calculator: calculate bench cost for your business. Formula, benchmarks, and practical tips included.

Bench cost (or bench time cost) calculates the expense a business incurs when billable staff — consultants, contractors, or project-based workers — are not generating billable revenue. In professional services, the bench represents idle capacity: employees on payroll whose skills are not currently deployed on client work. Minimising bench time while maintaining workforce capability is one of the central operational challenges of consulting, staffing, and project-based businesses. Profit Margin Calculator and Markup Calculator provide the revenue context for bench cost analysis.

  1. Enter total daily or monthly cost per employee (salary + benefits + overhead).
  2. Enter number of employees currently on bench (not billable).
  3. Enter average number of bench days per employee per period.
  4. Total bench cost = Daily cost × Bench employees × Bench days.
  5. Calculate bench cost as % of total payroll to benchmark against industry norms.

Bench cost formula

Daily bench cost = (Annual salary + benefits + overhead) ÷ 220 working days

Total bench cost = Daily cost × Number of benched employees × Bench days

Worked example: 15 consultants on bench. Average daily cost per consultant 650 (all-in). Average bench duration 12 days. Bench cost = 15 × 650 × 12 = 117,000 in lost contribution plus the direct payroll cost.

Interpreting bench cost

Utilisation benchmarks

Target billable utilisation rates by sector: management consulting 75–85%; IT services/staffing 80–90%; engineering services 75–85%. Bench cost as % of revenue above 5–8% is typically a sign of poor project pipeline management or over-hiring relative to demand. Track bench cost weekly during project transitions to intervene quickly with redeployment or business development activities.

Common mistakes to avoid

Employment law in most jurisdictions requires employees to be paid during bench periods even if not actively deployed on client work. Zero-hours or casual worker arrangements that attempt to avoid bench pay obligations may not be enforceable depending on local employment law.
